Eight HR agents — and a six-week trust runway

Splitting one chatbot into eight specialists is a design choice. Getting HR, legal, and IT to sign every answer path before live policy traffic is the programme.

What I owned

I ran the cross-functional runway to production: agent boundaries, review gates, and the six-week clock that forced decisions instead of endless pilots.

Narrative

For India's largest DTH & streaming platform by homes reached. The product idea was multi-agent HR support. My seat was making sure no agent answered a policy question its owner had not blessed.

I treated legal and HR sign-off as first-class schedule items — not a week-twelve surprise. That is how six weeks stayed six weeks.

Again: NDA holds the brand. What I can stand behind is the operating pattern — specialist agents only ship when contestability and ownership are written down.

Sign-off is a milestone, not a courtesy

If legal cannot schedule a review, the go-live date moves. I do not smuggle agents past policy owners.

Specialize agents, centralize accountability

Eight specialists still need one named owner for the moment something irreversible is suggested.
